Brief Personal Note: Two Significant Milestones

Friends, I thought I would briefly share about two significant events in my life this week.

1. My wedding anniversary. As of September 1, my lovely wife, Kathy, and I have been married 31 years. So it’s not one of those “special” years, but this year does seem special — partially, I think, because all four of our adult children are “out and about”. Plus, Kathy and I are enjoying our relationship more than we have in several years. So celebrating our life together seems appropriate. Finally, we realized (it takes a while for things to sink in sometimes) that we have been married a long time when one of our younger friends said to us: “You were married before I was born!”

2. Completion of my book. Some of you may know that I have been working on a project for about four years which has led to the writing and publishing of a book. Earlier this week, Dr. Gary Chapman (author of the NY Times #1 bestseller, 5 Love Languages) and I completed the manuscript of our book — 5 Languages of Appreciation in the Workplace: Empowering Organizations by Encouraging People. It is going to the publisher for editing now, and won’t be released until next summer (July 2011), but this was a major milestone for us. There is still much to be done — we are developing training resources for businesses and organizations — but now we can say, “The book is done!” (You can be sure I will sure more about the book and related activities in the future.)

“How Will You Measure Your Life?” + Some Observations

Sometimes someone writes an article, or gives a speech, that is noteworthy. Their thoughtfulness and manner of communication is remarkable. And you really can’t add much to what they have already said. But you want to share their thoughts with those important to you.

Such is the nature of the article, based on his commencement speech to the 2010 graduating class at the Harvard Business School, by Clayton Christensen. He is a professor at the school and was asked by the class to speak at their graduation ceremony.

I will briefly highlight some of his points — primarily to entice you to read the whole article, which can be found at this link.

Dr Christensen states that: “On the last day of class, I ask my students … to find cogent answers to three questions: First, how can I be sure that I’ll be happy in my career? Second, how can I be sure that my relationships with my spouse and my family become an enduring source of happiness? Third, how can I be sure I’ll stay out of jail?” [He goes on to report that two of his Rhodes scholar program classmates wound up spending time in jail.’

With regards to the career question, he states: “More and more MBA students come to school thinking that a career in business means buying, selling, and investing in companies. That’s unfortunate. doing deals doesn’t yield the deep rewards that come from building up people. I want students to leave my classroom knowing that.”

Regarding the second question, Christensen reports: “Over the years I’ve watched the fates of my HBS [Harvard Business School] classmates from 1979 unfold; I’ve seen more and more of them come to reunions unhappy, divorced, and alienated from their children. I can guarantee you that not a single one of them graduated with the deliberate strategy of getting divorced and raising children who would become estranged from them. And yet a shocking number of them implemented that strategy. The reason? They didn’t keep the purpose of their lives front and center as they decided how to spend their time, talents, and energy.”

He goes on to say: “Your decisions about allocating your personal time, energy, and talent ultimately shape your life’s strategy. I have a bunch of ‘businesses’ that compete for these resources: I’m trying to have a rewarding relationship with my wife, raise great kids, contribute to my community, succeed in my career, contribute to my church, and so on. And I have exactly the same problem that a corporation does. I have a limited amount of time and energy and talent. How much do I devote to each of these pursuits?”

Finally, regarding “staying out of jail”, he frames it as “how to live a life of integrity (stay out of jail). Unconsciously, we often employ the marginal cost doctrine in our personal lives when we choose between right and wrong. A voice in our head says, ‘Look, I know that as a general rule, most people shouldn’t do this. But in this particular extenuating circumstance, just this once, it’s OK.’ the marginal cost of doing something wrong ‘just this once’ always seems alluringly low. It suckers you in, and you don’t ever look at where that path ultimately is headed and at the full costs that the choice entails.”

Let me briefly add some supporting comments of my own.

Since I have the opportunity to work with business owners and financially successful individuals and families across the country, I am able to observe some repetitive patterns in families and relationships.

The most glaring theme is that there seem to be three types of individuals who are successful in business (or their chosen career):

1) those who are extremely successful largely due to a high level of commitment, drive and who have sacrificed most of the rest of their lives (physical health, family relationships, friendships, personal ethics) to achieve their goals;

2) those who have been able to maintain a sense of balance in their lives along the way due to a clear commitment to priorities in their lives; and

3) those who are somewhere in between, desiring to be balanced but often find themselves out of balance in their use of time and energy.

Members of Group 1 are often wealthy, sometimes famous, still “driving” toward career (or other) goals. They are largely unhappy, self-focused and highly insecure. My observation is that they usually are not very enjoyable to be around — they often have anger issues.

Group 2 members are usually amazing people, who are a delight to be around. They are humble, realizing that their success is probably a combination of perseverance and being in the right place at the right time. They are guided by a strong set of personal values. They have a giving approach to life and much can be learned from them.

Most of us (I think) are in Group 3. We have good intentions. We generally are going on the right path, but often need to make corrections along the way — with work/career or other pursuits getting out of balance. We need mentors, reminders and good friends to give us honest input and feedback.

From Morse Code to 3D Movies: What Kind of Communicator Are You?

Recently, I was working with a husband and wife who also own and run a business together. One of the issues that came up was their differences in communicating, and how this creates challenges in their relationship (both personally and as co-managers).

I used a “word picture” that helped illustrate the difficulties they are experiencing in communicating with one another. [Like most things, word pictures have their pro’s & con’s. On the one hand, they can powerfully paint an image that drives home a key concept. On the other hand, if taken too far they “break down” in their ability to communicate clearly.]

Women often say to me, about their husband, “He just doesn’t get it. He doesn’t understand what I am trying to say.” They go on to complain about how he is a poor communicator and a terrible listener. While this may be true, I try to explain the situation this way.

Communication is not “all or nothing”. Most guys can communicate some (give us a break here, gals). But how they communicate and what they communicate are often qualitatively different than the messages their wives send.

It is like this. There is a broad spectrum of communication media. In the old days (only used rarely now), there was morse code. Morse code is made of those beeps that make up dots and dashes on telegraph wires. Beep, beep, (pause), beeeep, beep . . . There is a single tone. It has no words (the sounds make up letters, which make up words) but it is a form of communication.

Then there is AM radio. More information is sent — including words and music. But the spectrum of the frequency of sound communicated is limited — it can sound sort of “tinny”. But it is a lot more full than morse code. We then can move to FM radio – a deeper, richer fuller sound and tone. There is a richness communicated in classical music (and classic rock) that AM radio just can’t do.

But we are still only sending audio information. So let’s move to television — starting with black and white, and then color. Now we have a whole new set of information being communicated — auditory + visual — we get pictures and moving visual images versus just sound. The breadth of information that is communicated has multiplied significantly.

Finally, let’s go to 3D movies (with THX sound, of course). Wow, now you are talking! Rich, loud sound. Beautiful color images that look like real life in three dimensions. The breadth, depth and scope of what is being communicated is amazing.

The problem is: some people (usually guys) are only built with the equipment to send and/or receive morse code or AM radio frequencies. So it doesn’t matter how hard their wife tries to communicate effectively in television or 3D mode, he only “gets” part of the information. The rest of the waves just harmlessly bounce off of his forehead. He truly doesn’t get it. And for many, guys. They just can’t. They don’t understand the depth of feelings and emotions their wives experience and try to share.

So now matter how hard he tries, or how hard she tries, there is an element of lack of connection. It (usually) isn’t because he doesn’t want to; he just can’t communicate at the same level — he doesn’t think that way (e.g. in color, if he is a black & white TV), and the messages don’t get through to him.

Sorry to burst some of your bubbles, gals (some of you younger wives won’t believe me yet) with a shot of reality.

So what is the answer? Several applications, really.

1. Understand the level of complexity at which you communicate. Then try to understand the level at which your spouse/significant other communicates. Do your best to match your communication with their style (”Just the facts, ma’am).

2. Don’t expect your AM radio partner receive and understand TV signals. Adjust your expectations to reality. (A special word of encouragement for those of you married to male, introverted engineers and accountants.)

3. Find others in your life — friends, sisters, mothers — who communicate at the same level you do, and experience your deeper life support and communication with them. Living a life in an AM radio world when you have color TV capabilities is boring and frustrating. Get your needs met in these relationships, and continue to communicate as effectively as possible with your spouse.

A couple of other suggestions. Morse code receivers cannot receive as much information as an FM radio. They can’t process it quickly enough and get overloaded easily. Too many words and too much emotion can do the same for guys.

Also, note that I have been largely talking about male/female differences, but these issues occur within same gender relationships as well. Some guys are wired more complexly than others, and are more reflective and aware of their feelings. These guys have a hard time connecting with those who are more “just the facts, ma’am” type. And some gals want to go “deeper” in their conversations and relationships than others.

Not sure how to end this, except: beeeeeep, beep (pause) beep, beep, beep. Hang in there, gals. I am sure there is a good reason why guys can’t communicate at the deeper levels you do — we just need to figure out what it is. [Kudos to my wife, who as a 42″ flat-screen HDTV, has endured living with an old FM tube radio for 30 years.]

Reflections on Father’s Day — From A Variety of Perspectives

This past Father’s Day was the first, as far as I can remember, since my oldest children (twins) were born 27 years ago that I was away from all of my children. I am on a business trip that carried over the weekend, so I am away from my family. On one hand, it was weird and lonely. On the other hand, I got to do some fun things (hike in N. California redwoods and go to a beach) and all of my children called and we had nice chats.

I’d like to share some thoughts about fathers, from a variety of perspectives.

First, a few thoughts about my own dad who died 15 years ago this summer — he was 71 years old and I was 37. My dad, Roger White, was a very bright, largely self-educated man. When I reflect on some of the core character qualities that he had, I think of:

*Provider — he took his role of providing for our family seriously, and strove to do the best he could for his children and grandchildren;

*Life long learner – my dad was always learning- about engineering, mechanical design, sailing, construction, investments, how things worked;

*Problem-solver — a common dinnertime discussion topic was a recent problem he had observed and his thoughts about different ways the problem could potentially be solved, and he encouraged us to be observant of problems that needed to be solved in the world around us;

*Giver — dad was generous to those around him - to mom, to the kids (and our spouses) and grandkids, to friends and those in need that he saw;

*Hard worker — this was a “given”, if you were a member of our family (nuclear or extended) you were a hard worker;

*Focused — this was both an asset and a liability for dad, he could become focused on an issue, problem or topic and it was tough to get him off of it.

I am thankful for the legacy he left to me and my children through his modeling of these character qualities.

A second perspective comes from the fact that I conducted a family meeting this past weekend that included a multi-generational discussion on the dynamics of relationships between parents and their adult children. And there were some interesting points made and comments during the discussion.

One of the themes we discussed was the roles and responsibilities of parents (both mothers and fathers) when children are growing up. These include the responsibility to:

nurture, protect, encourage, model, teach, discipline, entertain, transport, facilitate personal development,

provide - food, clothing, shelter & other resources, make decisions, train in social skills, expose to the larger world.

When the young adults in the room saw this list growing, they spontaneously commented: “Whoa! That is a lot of responsibility. I’m not sure I want to be a parent!”

Additionally, as we worked through the different stages of parent / child relationships (childhood, adolescence, adult children), we talked about the tensions of transition in different stages. One thought shared was that parents of adult children often are confused about how much input or counsel to give their children (and their spouses). Many parents don’t want to be overly involved or intrusive, and can actually “back off” too much where they become disengaged from their children’s lives. Other parents (the one more commonly portrayed in the media) can be overly involved, give too much advice (and too strong of advice, not allowing for differing views) and essentially are experienced as being intrusive. [We discussed ways to manage this tension — which you were there!]

Another interesting (to me) point was that one of the main things parents of adult children desire from their children and other family members is — companionship. Sometimes we just like being together, hanging out, and being a part of our kids’ lives. Why? Revisit the list above of the responsibilities we carried for a number of years. We have invested a lot in our kids — time, energy, (and yes, money). And our kids have been a major part of our lives. Often, we like them and enjoy their company. Many young adults who are in their own life stage of finding their own identity and independence, forget about the situation from their parents’ point of view. So a hint to young adults and older “children” — a relatively low-cost gift to your folks is to choose to spend some time with them.

We need to look at fathers from one other perspective — from those who are either fatherless, or essentially fatherless — their fathers aren’t involved in their lives. Unfortunately, this is not uncommon in our culture. The number of children who are raised in homes without a father present is astounding. Add the number of fathers who are in the home but really not present because of work or other activities, or who are not emotionally or relationally present — and the percentage is frightening. Why? Because fathers provide important messages to their children — that they are special and loved, that they are valuable and worth one’s time and energy, and that we believe in you. (Mothers obviously communicate these messages as well, but dad’s do it in a different way.)

So if you are a guy, when (not if, but when) you are around those whose father is not present, spend a little extra time with them. Give them some time and encouragement. Let them know they are neat. Share some wisdom with them, or teach them a skill. It could be a small gift that goes a long ways to impact a child’s life.

Yes, dad’s can be annoying. But we can be cool, too (sort of). If your dad is still around, let him know something you appreciate about him or what he did for you while you were growing up. It will warm his heart.

Facing the Facts: The Negative Impact of Video Games on Our Youth

I have been “holding off” on writing this blog, partly for fear of sounding like Chicken Little (”The sky is falling”, “TV rots your brains”, “Video games are evil”) and partly for fear of sounding like an old fogie (”Things were better when we played dominoes by candlelight”).

But I cannot hold my tongue any longer. Just today I received notice about a major study that came out this spring - a meta-analysis of 130 research studies with over 130,000 youth studied. The finding?

Violent video games make youth (both male and female) more likely to engage in personal aggression themselves. Surprise, surprise. Do you mean to tell me that watching and participating in repeated fantasy action of shooting, stabbing, hitting, and murdering others — done for hours and hours, over days, weeks, months and years — actually impacts a person’s behavior? I’m shocked.

Let’s look at some of the other negative characteristics typical of most video game playing:

Video games are primarily self-focused.
I know you can play games with others (either in person or on-line), but who really plays video games for the purpose of serving others? (Except the occasional parent who dislikes them.) It’s true, they can be a form of entertainment — used for relaxing and leisure time, for chilling. But how many of you have noticed that your children (or husband) become more self-focused, agitated, irritable and less willing to do their responsibilities after they have played for two or three hours? It is about them and what they are doing — how dare you interrupt their game and ask them to study, mow the lawn or clear the table?

Video games and the skills they build have virtually no transferability to real life. How many jobs are there that require superfast hand/eye coordination and decision-making? I used to say there were no careers for which video games prepared you for. I was corrected during a lecture — these skills are useful in the military for those who pilot drones and bombs to their destinations. I stand corrected. Now how many of those jobs are there? And how many people grow up with that career dream? That leaves about 75+ million American youth and young adults under 30.

Video games steal time and mental energy from tasks that could be truly productive and/or skill building. In business, this is known as “opportunity cost” — you only have so much time and energy. And if you spend that time and energy on Halo or World of Warcraft, then that time and energy can’t be spent on physical exercise, studying, learning to play an instrument, or working a part-time job. We are literally wasting hundreds of millions of hours of potentially productive time with our youth and young adults.

Video games create a false sense of competency. I am convinced that one of the draws of video games — especially for those students who struggle in school — is that it gives them a sense of competency. They are able to beat an adversary, win at a certain level of difficulty, or obtain virtual rewards and treasures. The problem is — the competency isn’t real; what good does it do them away from the virtual world? One time I had a significantly overweight 10 year old boy tell me he was really good at tennis. After further inquiry, I found out he was good at tennis on the Wii, but he actually believed he was good at playing tennis. We need to help our children build self-confidence but through tasks which they will use in real life.

Video games can become highly addictive, especially to individuals with ADD/ADHD. It is well-known among those who work on college campuses that many young men (primarily) spend 3 or more hours a day playing videogames. And it is documented that at least 10% demonstrated addictive behaviors — not being able to quit even if they want to, losing weight because they do not stop to eat, and probably the most common — disruptions of sleep due to playing patterns. [I recently had parents report that their 12 year old was getting up in the middle of the night after his parents had gone to sleep and was gaming for hours — they finally realized why he was always so tired.] Neuroscientists are now finding associations between the adrenaline-rush and addictive behaviors that are associated with high-stimulation video games.

(I am aware that there are exceptions to each of the above-raised points, but these are common characteristics of those children, teens, young adults and adults who play a lot of video games.)

So that I don’t just criticize and run, let me give parents some practical suggestions for dealing with the challenges associated with the video game craze in our culture.

1. Don’t accept the “everybody does it” excuse. Oh, yea. That’s a good one — right up there with smoking, under-age drinking, casual sex, smoking pot and every other generational foolish decision young people have argued with their parents about. But the problem is: almost everyone else is doing it. So parents, show some backbone. Set rules and guidelines. Fight the battle. Be “mean”. And stick to what you know is right.

2. Set limits. Take the power cords. Lock up the controls. Set on-line limits. Require that schoolwork and/or chores are done prior to any time playing games. And limit the time — 30-60 minutes on weekdays (preferably none, if you can get away with it), and 1-2 hours per day on weekends. More than that, and you can’t really monitor the limits.

3. Use the “real life” rule. Ask yourself, your husband (husbands are often part of the problem), and your children: “Would we encourage this behavior in real life?” Do I want my kids to steal cars, mug people, shoot and murder others? “Oh, it is just a game”, it is argued. Ok, then why don’t we encourage games that have your teenager rape others and burn houses down with people still in them? Give me a break — why do we need research to show us that repetitive thoughts and fantasy actions increase the probability of those actions actually occurring in real life?

4. If your children are still young, delay getting games as long as possible. The battle is harder to fight when the games are in the house. Don’t worry. They won’t be deprived — they will still play at their friends’ houses. Wait. Wait. Wait. If you want to, get them a Wii. Do the educational games. But lay off all the Gameboys, X-boxes, Playstations, Internet-based games — you and they will be better off. (I could tell you a personal story about my four kids — now ages 19 to 27, but you wouldn’t believe me.)

I know this entry has a bit of an edge and angry tone. Sorry (sort of). I wish I could communicate what I want without the irritability, but sometimes there are things worth getting angry about.

For those of you with students in school, think about how you are going to manage this summer — they are off school, have lots of free time, and you will be at work. Do you want your kids playing 3, 4, 6, 8, 10, 12 hours of video games a day? (Ten to twelve hours isn’t unrealistic.) If not, what are you going to do about it now?

Similarities and Differences Across the World

I just returned from a week in Istanbul, Turkey, speaking at a conference, meeting with families, and doing some sightseeing. And I was struck by the similarities of issues that exist half away around the world, within cultures that have incredible differences.

First, I need to let you know that Istanbul is a beautiful, beautiful city with incredible history, architecture, and stunning visual images. It is the only city that spans two continents — Europe and Asia, separated by the Bosphorus river (a salt-water river that joins the Black sea to the north and the Aegean Sea to the south). The metropolitan area is larger than you might guess — at least 15 million people (it reportedly had 400,000 people in 1970 and 10 million in 2000.) And it has a unique blend of numerous ethnic groups and nationalities — Turkish, Iranian, Russian, Syrian, French, Italian, German, British and more. You might remember that it was the capital of the Emperor Constantine (Constantinople) and the seat of the of the Orthodox church, and then became the capital as well as the trading and economic center for the Ottoman Empire from the 1300s through the early 1900s.

So the themes I noted that are similar across cultures, and seemingly across time, include:

Entrepreneurial spirit (when freedom of competition is allowed).

Both the modern Turkish economy (textiles, agrarian commodities, shipping industry) and the small shopkeepers in the markets (the Grand Bazaar, the Spice Bazaar, and individuals selling goods on the streets) demonstrate the vibrancy of the desire to make one’s life better through business. I was amazed at the energy and creativity I observed in individual’s and small businesses; and I appreciated their humor as well: “How can I convince you to leave some of your money with me?” “What would you like to buy that you don’t really need”? And, “Step into my shop and let me show you some genuine fake watches!”

The importance of family relationships.

Individuals and families repeatedly reported their personal stories of how important their families are to them. Young adults shared the dilemma they face of wanting to pursue career opportunities in other parts of Europe but also wanting to be near their parents, siblings and extended family members. Older adults discussed their desires for their children to join them in the family business, but also wanting their family members to pursue their career interest in a different area. And I got to see the joy of families enjoying time together — with their grandchildren, with the extended families of their siblings’ children and cousins.

The high value of education.

Time and time again, parents told me how proud they were that their children were doing well in the schools they attended (often private schools, at great personal expense to their parents). I believe that when individuals are faced in their day-to-day lives with the mass of humanity — in traffic, on the streets walking, in the marketplaces — they realize more intensely the need to “get ahead” through training and education. And the issue is not lost on the youth — they are quite committed to studying hard to do well in school, and appreciate the sacrifice their parents are making so they can get a good education.

The tension between governmental support and governmental interference.

Similar to the challenges our own country and economy are facing, countries worldwide are battling the tension of how much the government should set economic policies (both internally and regarding international trade) and how much they should “stay out of the way” and let the forces of capitalism lead the way. In Turkey currently, there is the additional tension of “being in the middle” of connecting with western Europe and the West economically, and remaining close to its neighbors and historical partners (Iran, Russia, Syria, Greece). In both the United States and Turkey, the answers are neither simple nor agreed upon by their citizens.

Differences.

So what are the differences I see? Mainly small ones — size, shape and the differences in appearance that are the result of differing ethnic backgrounds; clothing styles and preferences; types of food eaten on a daily basis; languages used to communicate with others; and historical heritages that bring different traditions to daily life and life’s events.

But underneath these surface variations, I still see people who love, who want to accomplish something in their lives, who learn and try to capitalize on available opportunities, and who are intrigued by those who are different than they are — but who try to be kind and helpful to strangers in need. Finally, life seems to be both enjoyable and difficult for individuals, families, and businesses on all sides of the world. Most of us experience both the wonderful aspects of daily life (the beauty of nature, loving relationships), along with the pain (illness, physical pain, death) that accompanies life in this world.

Creative Problem-Solving: Ways to Communicate When the Other Person Just Doesn’t “Get It”

My wife (Kathy) and I have been married 30 years. We are both college-educated and fairly good communicators. Most people understand us when we talk or write.

But sometimes we have a hard time communicating with each other. It is not that we don’t try, or that one of us doesn’t want to understand. But occasionally (I think it is only occasionally), one of us just doesn’t “get” what the other person is saying. I will admit that the person in our relationship that doesn’t “get it” most often is usually me.

She is trying to communicate something and I’m listening. I’m nodding like I understand. I feedback to her what she just said. And I may get the words right, but it is clear to her (sometimes, also to me) that I am not really understanding what she is trying to say. Even now, I think of conversations where I am nodding, “Yea, yea”, and then all-of-a-sudden I get ‘fogged’. “Whoa, wait a minute. You lost me there. I got point A, and point B, but then I’m not sure where you went from there.” And she tries again, with different words, but I find myself wincing and squinting, shaking my head side-to-side and just generally being confused.

Recently, we had this experience again. She was sharing about some challenges in our relationship, and I’m listening. But I am not getting it. And she is getting frustrated with herself that she can’t communicate her thoughts, feelings and experiences in a way that I understand what she is trying to say.

Ok, so I am a psychologist. And I am supposed to be this expert in human interactions — relationships, communication, feelings, and all that. This isn’t supposed to happen to me or in my marriage. (Wrong.)

So we agreed to try an experiment — some creative problem-solving, if you will. Since we have had this experience at least a few times, and seem to get stuck at the same place, we agreed we need to try something different. We are going to try to communicate these thoughts & feelings differently.

Here’s some things we are going to try (or, at least, consider as options):

Write it down. Sometimes people are better able to communicate more clearly when they write down their thoughts. This allows them to review what they have written and see if it really expresses what they are trying to say. It also slows down the interaction so the receiver doesn’t respond right away and you get into a quick interchange, which can lead to heightened emotions or getting off track.

Draw a picture. Drawing a picture of how you are feeling now, and possibly a picture of how you would like things to be may “break through” and help the person see the situation differently. It can be an actual drawing of the situation, or a “feeling picture” that represents what you are experiencing inside.

Use a word picture. Use some daily life situation that can serve as an example of what you are thinking. “It’s like cooking. You have the ingredients. You put them together, but not in the right order. And so the cake doesn’t turn out right.”

The best kinds of word pictures are those using examples and experiences most familiar to the recipient of the message. If you are trying to get your husband to understand something, use objects and processes that are part of his life — sports, fishing, planning a project at work, food, mechanics, computers — whatever it is.

Find some media (song, book poem, video clip) that says or shows what you are trying to communicate. This could be tough, but there are media examples out there that communicate our internal experience better than what we can say ourselves. It could be a song (Carole King’s “You’re So Vain” comes to mind!), or a passage from a book (keep it short), a poem (don’t get too metaphorical), or a clip from a movie (this could be good if the guy doesn’t infer too much from the rest of the movie).

You may have other suggestions. I’m open to ideas. We will see how it goes (I’ll let you know if we have a major breakthrough).

I think the encouraging part is — we keep trying. We know each other is trying. We aren’t giving up (yet) on trying to communicate. Maybe it’s me as an individual person. Maybe it’s because I’m a guy. Maybe it’s just tough for men and women to fully understand each other. Maybe it is something else. We haven’t figured it out yet. I will let you know if / when we do.

Healthy Extended Families — They Do Actually Exist

In the past several weeks, I have had the opportunity to interact with a few large extended families — both at a personal and professional level. And I have been impressed with some common characteristics I observed across these families, whom I view to be relatively healthy and functional.

Given the bashing that extended families take in TV shows and movies, you wonder if every family is totally filled with people who can’t stand each other and have major conflicts at every gathering. But I can tell you from multiple experiences — this probably isn’t the case. Now, I am not saying that most multi-generational families function like the Waltons (for those of you under 30, I don’t have a more recent media example of a syrupy-sweet family). And, in fact, virtually every family has some major challenges relationally. But that really is the point — healthy families learn how to manage challenges without blowing themselves up.

Here are some qualities and behavior patterns I observed in these relatively healthy, multi-generational families:

Straightforward and honest communication. It is difficult to have good relationships with others when people don’t say what they really mean, when they lie about themselves and others, or if they use indirect forms of communication (talking about or “through” others). Being upfront and honest (without being brutal) is a good starting point.

Invest time with one another. Relationships require time together, and families who are healthy realize this. They make time to be together. Getting together with the extended family (aunts, uncles, cousins, grandparents) is rarely convenient. But if a family is going to stay together, they have to be together, at least occasionally.

Acceptance of differences. People are different, have you noticed? The challenge is that, usually, there are commonalities among family members — they look alike, they have many of the same talents and skills, and they often have similar interests and values. But within all families there are individual differences (sometimes this is a source of tension while the “different” one is growing up), and these become even more pronounced when siblings become adults, marry, and form their own family units. Wise families accept these differences, and seek to embrace and support those who have different perspectives, backgrounds, values and ways of living. If “different = wrong”, then this becomes a source for breaks in relationships and an overall defensiveness (”my way is right”). A lack of understanding and accepting those who are different from you is a major impediment for families continuing to relate together.

Not easily offended. It was interesting to observe that there were numerous situations in which an individual (or family group) could be offended by a comment or action by another. Generally speaking, this didn’t happen. Family members chose to “let it slide” and not make an issue of it. On the other hand, there are individuals who carry a chip on their shoulder, and can be offended by the slightest of (often unintentional) comments, actions or decisions. Routinely, they seemed to react by distancing themselves and cutting off the relationship.

Kindness and showing interest in others. An overwhelming theme was the high level of kindness displayed among family members — demonstrated largely by an interest in others. I personally experienced this with my wife’s family — they asked questions of me (or whoever they were talking to), seemed genuinely interested and listened to my responses, and were encouraging in their comments. In most interactions (across the different family groups I was with), there was very little demanding to be the center of attention and no observable pouting from individuals who didn’t feel that they weren’t getting the attention they felt they deserved.

So what do we do with these observations? Wish that we were part of these families? Maybe, but that really wouldn’t do any good.

I think the implications are twofold:

a) Strive to interact in a healthy manner with your family. Be a positive family member yourself. (It starts with being involved and communicating with family members.)

b) Encourage and instruct others to behave maturely. This is a touchy one. I don’t mean: criticize and berate others for not behaving well. I do mean instructing your children in the healthy ways of communicating, and possibly, giving gentle encouragement to others (with whom you have a decent relationship) who are struggling, to make good choices in their interactions with others.

Positive, supportive relationships with family can be achieved (to some degree, at least), if we each work on our own part. The alternatives seem to be: a) don’t relate to your family at all, or b) stew in negative interactions which no one enjoys and which will destroy whatever relationships exist.

It’s your choice.

A Tribute: To a Man of Great Character

Unfortunately, when the issue of “character” is in the news today, the focus is usually on character failures — lack of integrity, marital unfaithfulness, greed and dishonesty. So to be able to talk about a man of good character is a privilege.

When thinking about the title of this entry, I was indecisive about whether it should be “To a Great Man of Character” or “To a Man of Great Character”. Obviously, I chose the latter — for two reasons. First, in the world’s eyes I don’t know if Spence Sawyer would be characterized as a “great man” — in the general terms of incredible success professionally or in terms of raw talent. Although he was talented in several areas and he was also quite successful in his profession, most who knew Spence focused on who he was as a person. So, the second reason I chose this title is because almost everyone who knew Spence would agree he was a man of “great character”. It was his character that impacted others, and most who knew him (including myself) found themselves wanting to emulate him.

Spence Sawyer died this week at the age of 78. He was born and raised in the suburbs of west Chicago and spent most of his adult life in this area, with a few years early in his professional life living in New Jersey while commuting to New York City. He was the father of seven children, whom he mentored and helped each obtain a private college education (no small feat financially, regardless of the era).

I want to highlight just a few of the character qualities that I first thought of when reflecting on Spence’s life:

Responsible. Responsibility was at the core of Spence’s being — shouldering the responsibility of leading his family and guiding his children, from childhood through adolescence and into their adult lives; taking responsibility to provide leadership in most of the organizations he was committed to (his church, his company [he worked for Illinois Bell and AT&T for forty years], the college he and many of his family members attended), and just in general daily life. If Spence saw something that needed to be done, he would make sure it got done.

Faithful. In his personal relationships, Spence was faithful to his wife, Ruth, of over 50 years, his children, grandchildren and his friends. Spence was “Mr. Reliable”. If he made a commitment, he kept it. You never had to wonder if he was going to show up; he was always there. He followed through on commitments made — in fact, you would never think of Spence not following through. He was rock solid. You wanted him on your team — and he was sought out by organizations because they knew he would help you achieve your goals.

Investing in others. I’m not sure of the best way to put this, or of a good singular term, but Spence gave his life in the service of others. He was not self-promoting. He did not seek positions of leadership — he was seen as a leader and asked to take leadership positions by those around him. After his retirement in the 90’s, he spent much of his time and energy meeting with others — teaching, mentoring, listening and encouraging. Interestingly, because of some early life experiences that impacted him significantly, Spence was reluctant to give advice to others — even when asked. But if you cornered him, you could get him to help you frame the problem and think through the issues you needed to consider. (The result of his investing in others will be seen next week at his memorial service where 800-900 people are expected to honor him and share in the celebration of his life.)

Laughter. From the previous descriptors, one might conclude that Spence was a stern, stodgy, “all work and no play” kind of guy. Nothing could be further from the truth. Spence was one of the best story- and joke-tellers I have ever known, and he loved to laugh. In fact, one of my favorite memories is sitting with him at the kitchen table, having a bowl of ice cream and he would start telling some of the funniest stories I have ever heard. The problem was, he would start tearing up and laughing before he finished the joke — and you found yourself laughing and crying just because he was (and you weren’t exactly sure why)!

There are lots of other personal qualities that characterized Spence, some of which were so ingrained in who he was that you couldn’t think of him not exhibiting them (honesty, integrity, generosity). He was a man of deep spirituality who loved the God he served and who has left a legacy in the lives of those who knew him — that will endure for years to come. I know that I have been deeply impacted by his input into my life and I will miss him dearly. I had the privilege of knowing him for over 30 years, as the father of my wife. His leaving the life on this earth has caused me to seriously reflect on my life and my priorities.

I hope that I will also become a man of great character.

The Problem with Trying to Be “Fair” With Your Children

In my role as a family coach for wealthy families, one of the common issues that arises is the parents’ desire to be “fair” with their children and grandchildren. (I put “fair” in quotation marks because it really is an unusual term that is defined differently by many people and is almost totally based on perception.)

For whatever reason, and I really don’t know exactly where it comes from, fairness is an extremely important issue in our culture that drives many decisions within families. Take, for instance, this past week’s events over Christmas — parents (regardless of their financial status) are quite concerned about giving the equivalent financial value (or perceived value) in gifts to their family members.

There are many challenges related to parents or grandparents trying to be fair with their family members. Let me cite a few:

The “givers” have their own perception of what is (or should be) fair. Most people have a hard time accurately or concisely describing what “fair” is, but they sure have a strong sense of it intuitively. Often it is described in terms of being “equal”, but when pressed about specifics or circumstantial differences, the concept of equal usually fades into the background.

The “receivers” usually have a different view of fairness from the givers (and from other receivers).Most of the family members with whom I work are genuinely grateful for any gift they are (or will be) receiving. The adult children and their spouses do not appear to be greedy, unthankful or have a sense of entitlement. They understand that the “givers” have the right to do whatever they want with their possessions. Nonetheless, when probing deeper, they often express a different viewpoint of what would be “fair” in how the gifts are distributed across the family — often not to their own benefit but out of concern for one of their siblings or in-law’s.

What is “fair” changes over time (pretty easily and often). Let’s take the recent volatility in the financial markets and real estate values. Suppose, in May 2008, some parents gave one of their children $100,000 in a blue chip stock; they gave their second child a house in Atlanta worth $100,000; and they gave their third child $100,000 in cash to use as they wished. Let’s assume each child wanted and agreed to the form of the gift they received (this isn’t always true, you know). So not only were the gifts “fair”, they were exactly equal in monetary value in May 2008 (which is an unusual occurance). But fast forward to May of 2009. The blue chip stock lost 40% of its value, so it is now only worth $60,000. The home in Atlanta lost 50% of its value and can’t really be sold for virtually any price. And the $100,000 in cash is worth $102,000 after they earned 2% on it in a money market account. Are the gifts fair now? Should the parents do some additional giving to make the monetary values equal?

When do you want fairness to exist? When do the givers want things to be fair. Now? Next year? When the business sells? When everyone has completed college? When dad dies and his life insurance proceeds create cash to equalize the gifts given? When both parents die and everything will be “equaled up”? “When” is an important question to answer — for a number of reasons. First, you have the most control over events closest to the present. So “now” seems to be a pretty good option. However, you may not have the liquid assets to make everything fair now, so “now” doesn’t work for many families. Secondly, the further out the “when” is, leaves more variables to chance and the likelihood of fairness not being achieved. Is it “fair” to your second child to wait until the business sells (say in 5 years) to make things fair, and they get divorced and become a single parent needing cash flow two years from now? Or is it “fair” to the eldest child who is running the business (and buying it from you) to wait to realize their inheritance when they sell the business (potentially) in twenty years? I can run a lot of scenarios that create problems.

So what do you do? Give up on the ideal of “fairness”. Maybe, but probably not. I try to help families (usually the senior couple or single parent) clarify what being “fair” means to them, to the best of their ability currently. Secondly, answering the question “when” is critical — and it differs significantly across families. Finally, I encourage family members to think more in terms of values, rather than fairness. Since fairness is a moving target across time and is perceived differently by almost everyone involved — I find making decisions based on what is important to you as a better guideline.

Is education for the next generation important to you? Then figure out a way to fund that. Is affordable housing important? Then figure out a way to help younger family members achieve this goal. Travel? Stay-at-home moms for your grandchildren? A financial safety net? Guaranteed health insurance? Whatever is important to you — pursue that as a gift.

You will eventually have to make some decisions about what you view as being “fair” — assuming you have more than one child. Do you try to equalize your gifts to your children? Or do you try to equalize them at the grandchild level (one of your children has two kids; his sister has three kids; and the youngest has one of his own and three stepchildren)? It’s not easy. But, hey, that is what I am here for — to help you think and talk through the issues, so you can come to a decision you can live with.

Remember, you don’t have to have a lot of money or “stuff” for this to be an issue. Dividing up the household furniture and belongings raises the same issues. Whatever you do, don’t let one of your kids or grandkids (who does have a greed or entitlement issue) “guilt” you into making decisions you don’t want to.
